Quick summary

TL;DR

  • Almost half of the 500 attendees came from non-tech companies.
  • Most AI pilots fail because of a lack of structure, not because of bad tools.
  • Four pillars: a concrete pain, integration, one owner, and measurement from day one.

What I saw from the stage

Two days ago I walked off the Escenario Santander stage. In the room: more than 500 business leaders with no technology background. The question everyone kept asking: «How do we start with AI without failing?»

Enrique Conde Tolosa, president of CEOE-CEPYME Cantabria, closed C-MEET 2026 with a sentence that sums it all up: «Digitalisation is no longer an option, it is a necessity for any company.»

It is not marketing. It is the reality I had just witnessed over two days of talks, 1,000 registrations and 500 companies represented. Almost half of the attendees came from non-tech companies: retail, construction, consultancies, finance, healthcare. All of them with the same worry: how to implement AI without breaking the bank, without breaking their teams, and without ending up with a nice pilot that gets abandoned in three months.

My session

Structure, not tools

My session, «Grow 3x faster while your competitors are still debating AI», had one clear purpose: not to sell tools, but structure. And it worked.

The uncomfortable truth nobody says is that most AI pilots fail not because the tools are bad, but because these are missing:

  1. 1

    A concrete pain

Not «we want AI», but «we are losing leads, hours or margin».

  2. 2

    Integration over invention

Connect CRM, ERP and email before building anything new.

  3. 3

    One owner, not a committee

One person with the authority to decide within 48 hours.

  4. 4

    Measurement from day one

A KPI defined before writing a single line of code.

Those four points separate the companies that win in 60 days from those that fail within three months.

Feedback

What people told me

After the session, several business leaders came over with something you do not see at every conference: clear validation.

«Thank you very much. I really enjoyed your talk at C-Meet. It was extremely interesting.»
«Very interesting and, above all, grounded. I will definitely follow your steps.»
«The talk was great.»

The word that resonated most with me was grounded. That is the job of a responsible AI speaker: not promising revolutions, but showing structure. Not selling software, but logic.

The role of the speaker

It is not about convincing, it is about demystifying

As a speaker at C-MEET, my responsibility was not to preach. It was to translate. There is a gap between what gets said on LinkedIn («we revolutionised 47 companies with AI») and what gets asked in the hallways («How much will it really cost? Will my team lose their jobs?»). A real AI speaker answers that, without evasions.

I showed real cases from Spanish companies:

  • Real estate: Lead response: from 14 hours to 90 seconds
  • Retail: 85% better stock management
  • Construction: Consistent follow-up and ROI

These were not made-up figures. They were real sales cycles and real margin impact.

Barriers

The 3 barriers everyone mentions and nobody solves

During C-MEET, both on stage and in the hallways, three obstacles kept coming up:

Technology

62%

Legacy systems that don't talk to each other.

Regulation

49%

The European AI Act scares more than it motivates.

Talent

47%

Lack of internal skills for AI projects.

My take as a speaker: the barrier is not real, it is perceived. Most Spanish SMEs do not need a machine-learning team or PhDs. They need structure, clarity and an owner who can execute.

For anyone who attended C-MEET: action, not more talks.

Final reflection

What I learned as a speaker

I spent weeks preparing data, cases and slides. The metric that mattered was clear: 3x faster in the sales cycle through structure, not through a tool.

What surprised me was this: business leaders were not looking for hope. They came with fear. Fear of falling behind, of investing in the wrong thing, or of losing talent.

A good AI speaker turns that fear into action. You do not say «everything will get better». You say «this is what happens if you start here, if you measure from day one, if you have an owner». That is the job, and the feedback from C-MEET confirms we did it well.

And now?

If you were at C-MEET 2026 and the question of how to start has stayed with you, we offer 20-minute diagnostics that show exactly where you lose 10-20 hours a week.
